The Checkpoint Is the Feature

In AI workflow design, “human in the loop” often gets framed as a temporary concession. You put a person in the middle because the system isn’t trustworthy enough yet to go without supervision. The goal, implicitly, is to remove them — as confidence grows, as errors decrease, as you accumulate enough evidence to let the machine run unattended.

I’ve been thinking about whether that framing is right.


I’ve been working with workflows that have two explicit human checkpoints built in. Not bolted on as safeguards, but designed in from the start. After the system does its first pass of work, a person looks at it. After it does its second pass, a person looks again. Only then does anything leave the system.

The interesting thing is that neither checkpoint exists because we don’t trust the machine. They exist because the consequences of getting it wrong are asymmetric. A human looking at the output for thirty seconds costs almost nothing. Sending something incorrect downstream costs a lot — in time, in credibility, in cleanup. The checkpoints are just sound risk management dressed up in technical language.

And once I started thinking about it that way, I realized the goal isn’t to remove the checkpoints. The goal is to make them as cheap and easy as possible — so cheap that they stop feeling like friction and start feeling like confidence.

There’s a difference between a checkpoint that slows everything down and a checkpoint where a person glances at a well-formatted summary and clicks approve. The second one might take fifteen seconds. But those fifteen seconds mean a human made an intentional choice. That matters.


We underrate intentionality in process design.

A lot of what makes manual work reliable isn’t accuracy — humans make errors all the time. It’s that someone was paying attention. The act of touching the work, even briefly, creates a kind of accountability. You can’t blame “the system” if you looked at it and said yes.

When you automate a process completely, you also remove that point of accountability. Which is fine, if the process is genuinely low-stakes and the errors are recoverable. But for consequential outputs — anything that touches money, customers, compliance — the checkpoint isn’t dead weight. It’s load-bearing.

The question isn’t “how do we eliminate human review?” It’s “how do we make human review as informed and effortless as possible so that it actually happens?”

That’s a more interesting design problem. You’re not trying to replace human judgment; you’re trying to concentrate it. Strip away all the work that doesn’t require judgment — the retrieval, the formatting, the pattern matching — so that the thirty seconds of human attention are spent on the one thing that actually needs it.


There’s a broader principle somewhere in here about what AI is actually good for. It’s not making decisions. It’s reducing the cost of getting to a decision.

The person who clicks approve isn’t redundant. They’re the point. The AI just makes their job easier by doing everything leading up to that moment — gathering, synthesising, presenting — so clearly that the decision becomes obvious.

You could think of it as the machine doing the preparation and the human doing the judgment. But even that undersells it a bit. Really, the machine is doing the work that makes human judgment possible at scale. Without it, the review bottleneck is the person who has to read the raw, unprocessed, incomplete source material. With it, the review bottleneck is just someone with enough context to say: yes, this looks right.

That’s a much better bottleneck to have.


So I’ve landed here: the checkpoint isn’t a temporary limitation of AI. It’s a permanent feature of responsible automation. The engineering challenge isn’t to remove it — it’s to honour it, and make it as good as it can be.
